Scaling Organizational Impact Through Shared Commercial Capability
Big Problem
Educational programs were developed independently across 18 business units, requiring each department to build its own expertise, processes, technology, and support capabilities in publishing and online education. Growth depended on duplicating specialized knowledge across the organization, making expansion costly, inconsistent, and difficult to sustain.
Symptoms
Every department has to figure it out on their own.
How can we work together?
How do we sustain scale without increasing technology debt and staffing costs?
The Context
Commercial and operational capabilities were distributed across individual departments rather than intentionally designed as shared organizational assets. The lack of standardized processes limited scalability, created inconsistent quality, and slowed the organization’s ability to expand educational offerings and generate new revenue.
My Role
Designed the shared operating model that connected distributed academic expertise to scalable institutional capability.
I translated fragmented departmental efforts into repeatable systems, shared services, governance, and operational processes that enabled the organization to expand digital education while reducing dependence on duplicated expertise.
Enabled through: shared service organization, standardized development processes, operating model redesign, cross-functional governance, technology infrastructure, faculty support systems, production workflows, portfolio management
The Transformation
Academic units retained ownership of subject matter expertise while leveraging common infrastructure that dramatically increased production capacity, consistency, and organizational scalability.

Results
7x output of new materials, courses, product launches
650,000 learners served in the first year
Reduced dependency on public funding by up to $250k/year/unit
Enterprise Impact
Established the organization as a global leader in digital education through a repeatable operating model rather than proportional increases in staffing.
Takeaway
Organizations scale by centralizing capabilities and distributing access.
Why This Works
Organizations create disproportionate value when shared operating models preserve local expertise while reducing duplication, increasing consistency, and enabling growth through repeatable systems.
