Big Problem

Commercial organizations accumulate extraordinary expertise over time. Sales teams learn to recognize buying signals. Marketing develops positioning that resonates.

Customer success understands adoption barriers. Executives develop intuition about where the organization wins and why.

Symptoms

"I've never worked a prospect like this before - how do I get in the door?"

"Which customer story best supports this conversation?"

"What are we seeing that suggests this account will or won't buy?"

"Why do rep-X's deals always close so fast and rep-Y's don't?"

The Context

Most of institutional knowledge never becomes an organizational capability. It remains embedded in individual experience, scattered across documents, CRM notes, customer conversations, and the memories of experienced employees. As organizations grow, commercial decision quality increasingly depends on finding the right expert rather than leveraging the organization's collective intelligence.

My Role

Before designing an AI workflow, I first modeled the commercial reasoning process itself. I decomposed years of executive decision-making into a repeatable sequence of questions:

  • What is our Ideal Customer Profile?

  • How do we determine whether a prospect truly fits our Ideal Customer Profile?

  • What organizational tensions indicate a meaningful buying opportunity?

  • Which customer outcomes most closely resemble this situation?

  • What evidence increases or decreases confidence?

  • Which proof assets best reinforce this specific conversation?

  • What outreach approach is most appropriate given this organization's context?

  • How would an experienced commercial leader explain the recommendation?

Only after the reasoning process became explicit did I translate it into an AI-assisted workflow. The resulting system didn't simply retrieve information. It applied the organization's commercial thinking consistently across every evaluation. Each assessment synthesized customer evidence, commercial frameworks, historical outcomes, proof assets, and executive judgment into recommendations that were both explainable and actionable.

The Transformation

Commercial judgment shifted from an individual capability to an institutional capability.

Commercial intelligence became a continuously improving organizational capability rather than a collection of disconnected insights.
