Reducing Commercial Dependencies to Accelerate Partner Value
Big Problem
Existing partners successfully consumed marketplace offerings, but very few expanded into becoming sellers. Expansion into a second, higher-value commercial model required new strategic decision-making, new capabilities, organizational coordination, and confidence that many institutions struggled to develop.
Symptoms
When marketplace customers wanted to expand, we would hear:
We need to be getting more for our investment in this platform.
What would we need to do to be sure we are ready to sell our courses here?
We have a specific situation we'd like to talk through where we need to fill up our courses.
The Context
Initial customer adoption had succeeded, but expansion adoption had stalled. Moving from marketplace participation as a buyer to participation as a seller required new customer-side strategic direction, new organizational capabilities, cross-functional organization, and institutional confidence. Without an intentional expansion system, most partners never realized the full value of the platform.
My Role
Designed the commercial expansion system that helped existing institutional partners to successfully adopt a higher-value participation model.
I translated organizational complexity into repeatable commercialization, implementation, and change-management processes that accelerated expansion while reducing dependence on individual expertise.
This included: Developing expansion playbooks, commercialization pathways, implementation workflows, partner communications, onboarding resources, coaching sessions, cross-functional coordination processes, and adoption milestones.
The Transformation
Expansion became intentional rather than opportunistic. Institutions moved beyond transactional participation toward deeper strategic engagement through structured commercialization pathways that reduced uncertainty, accelerated adoption of new capabilities, and embedded expansion into repeatable operating practices.
